Case study №05 HEDA 2026

Your next clientisout there.

Most founders do lead generation by hand — hunting prospects, rewriting the same cold message 300 times, following up late or never. HEDA replaces that grind with eight purpose-built AI engines, end to end.

01 The brief

HEDA is a Stacksmiths product. The brief was to make the abstract — 'autonomous outreach' — feel concrete enough that a solo founder would trust it with their pipeline. We built around an eight-stage diagram you can read in one breath, a lead card that scores in real time, and a human-in-the-loop review queue you can clear in 30 minutes a day.

  • 01 Eight-engine pipeline: Hunter → Scout → Audit → Intelligence → Writer → Review → Communicator → Judge.
  • 02 Lead discovery from Google, Maps, IndiaMART; enrichment via Scout; PageSpeed + platform detection via Audit.
  • 03 AI-written messages adapted from approved templates, sent via WhatsApp and Email.
  • 04 Human review queue — typewriter-style, approve or edit per lead, designed to be cleared in under 30 minutes a day.
  • 05 Astro 5 marketing site on Cloudflare; Next.js + React app; PostgreSQL 14; Gemini 1.5 Pro / 2.0 Flash for vision-capable analysis.

02 Brand system

Built like an operator,
not a chatbot.

Bebas Neue does the headlines, Syne handles body, Instrument Serif italics carry the editorial accents, DM Mono labels the engineering. Rust over cream over ink — warm enough to feel founder-led, structured enough to read like a B2B operations product.

03 Process

Branding and engineering
at the same desk.

The compressed timeline made handoff impossible — so we didn't. AYB and Stacksmiths sat in one Slack, one Figma, one daily standup.

  1. W1–2

    Discovery

Five founder interviews. Mapped where pipelines actually leak — discovery, message-craft, follow-up. The eight-engine architecture came from naming the leaks.

  2. W3–6

    Brand

Bebas/Syne/Instrument/DM Mono pairing. A rust-on-cream palette that reads warm in a category that usually reads cold. Lead-card and review-queue UI patterns set early.

  3. W7–12

    Build

Python orchestrator + Playwright crawlers; Postgres for state; Gemini 2.0 Flash for vision-capable audit and content; Astro marketing site on Cloudflare; Next.js app behind Firebase auth.

  4. W13

    Launch

Public launch April 12, 2024. Free tier with 100 credits. Three paid tiers — $29 Starter, $69 Pro, $199 Corporate.

05 Outcome

200+ leads a week,
30 minutes of review.

0 qualified leads / week per active workspace
0 minutes of human review to clear the queue
0 % response rate across approved campaigns (14.2%)
0 × pipeline lift vs. founder's previous manual cadence

06 Notes

“Your next client is out there. Are you?”

— HEDA, home

HEDA replaces the manual outbound stack with eight specialised engines: Hunter (discovery), Scout (enrichment), Audit (PageSpeed + platform), Intelligence (brand analysis), Writer (AI message-craft), Review (human-in-the-loop), Communicator (WhatsApp + Email), and Judge (inbound reply handling). Reported customer outcomes include 4 hours → 20 minutes for lead research, 80 brands prospected in 3 weeks, and 3× higher meeting conversion.
